The Operating Method I Use to Reduce Paid-Media CPA

    By Heath SquierPublished

Cost per acquisition rarely improves because of one setting inside an ad platform. It improves when the offer, audience, creative, landing experience, measurement and follow-up begin working as one system.

I have managed paid media across Google, Meta, TikTok, Amazon, LinkedIn and Pinterest. At Julian Bakery and Joyrise Health, I helped reduce acquisition cost from approximately $51 to $15. In lending work, I have reduced lead cost from approximately $85 to $28.

The numbers differ by business, but the operating method is consistent.

Define the economic target before touching the account

The platform's reported CPA is not enough. I start with contribution margin, conversion rate, lead-to-sale rate, repeat purchase, refund risk and allowable payback period.

For lead generation, the true question is not how cheaply a form can be filled. It is how much a qualified, reachable prospect costs after downstream quality is considered.

Diagnose the constraint in the correct order

    I examine five layers:

    1. Offer: Is the promise specific, credible and valuable?
    2. Creative: Does the ad earn attention and communicate proof?
    3. Audience: Are we reaching people with a plausible reason to act?
    4. Conversion path: Does the landing page continue the same argument?
    5. Follow-up: Does the business respond quickly and appropriately?

Optimizing targeting cannot rescue an offer nobody wants. A new landing page cannot rescue misleading creative. Cheap leads cannot rescue broken follow-up.

    Build a creative testing system

Creative testing should change one meaningful variable at a time often enough to produce learning.

I map hooks, proof points, formats, audiences and offers, then retain the performance history. The objective is not to declare one "winning ad." It is to understand which combinations work and how quickly performance decays.

AI now helps accelerate research, versioning, production and analysis, but a human still owns claims, taste, brand judgment and the testing thesis.

Treat the landing page as part of the ad

The click is not the end of the campaign. Message continuity matters. If the ad promises one outcome and the page opens with corporate language, the user must reconstruct the reason to continue.

I reduce friction by aligning the headline, proof, form, imagery, objections and next step with the exact campaign. I also inspect mobile behavior, page speed and form completion instead of relying only on desktop review.

Feed real quality back into acquisition

For lending and other lead-generation businesses, platform conversion data can reward the wrong behavior. I connect CRM status, call outcomes and lead quality to campaign reporting so the team can distinguish cheap activity from valuable demand.

That feedback often changes the creative and audience strategy. A slightly higher front-end CPL can be more profitable when qualification and close rate improve.

Improve the system, not only the account

Paid-media performance compounds when the business learns faster. The durable advantage is a weekly operating rhythm that joins media, creative, landing pages, CRM data and financial outcomes.

That is the method behind the largest cost reductions I have produced: not a platform trick, but a connected acquisition system.
